How to keep clients when salespeople leave
By Jayesh G, Founder. 23 October 2026.
In short
- Buyers belong to the firm only if the data sits in a firm account, not a personal phone.
- Hide numbers, control exports and sign out devices on the last day.
- Move the leads, with their history, to someone else the same day.
On this page
A senior salesperson resigns on Friday. By Monday, your best buyers are getting calls from a competitor.
You cannot stop people leaving. You can make sure the buyers stay with the firm.
Why it happens
Most losses follow the same pattern.
- Leads sit in personal phone contacts and personal WhatsApp.
- Notes live in a notebook or in the salesperson’s head.
- Everyone can see every number, and anyone can export the list.
- Nobody checks what the person still has access to on the last day.
If the only copy of the buyer is on a personal phone, the buyer belongs to the person, in practice.
Step 1: keep leads in a firm account
Every lead, call and note should live in a place the firm owns, with logins you control. That can be a CRM or a shared sheet that you own.
Set one rule: leads that are not in the firm account do not count. No credit, no incentive.
This also protects the salesperson. A clear record shows who worked which lead.
Step 2: hide numbers from sales staff
Most salespeople do not need to see a full phone number. They need to call it. If your tool lets you hide the number and still place the call, use that for junior staff.
Decide who needs full numbers, and give it to as few people as possible.
Step 3: control exports
An exported list is the easiest way to take a database out of the door. Make exports rare and traceable.
- Only the owner or a named manager can export.
- Each export needs a reason.
- A second approval, such as a one-time code to the owner, adds a pause.
If you work in Excel, keep the master file with the owner and give staff only their own assigned leads.
Step 4: have a last-day checklist
Print this and use it every time someone leaves.
| Step | Done |
|---|---|
| Sign the person out of every device | |
| Change shared passwords | |
| Remove from WhatsApp groups with buyers or partners | |
| Move all open leads to others | |
| Collect any firm SIM, phone or documents |
Do the sign-out the moment notice is given for people who handle sensitive data, or at the end of the notice period for others. Decide this by role.
Step 5: move leads with their history
A transferred lead is useless if the new person starts blind. Move the lead with its calls, notes, site visits and next follow-up.
Then do two things:
- Call the buyer within a day, in the firm’s name. Say that a colleague will look after them now.
- Check open follow-ups for the next two weeks and assign each one.
Buyers rarely object when the handover is smooth.
Keep the outgoing person’s calls and notes readable for the new owner. A buyer who has to repeat their budget, their preferred floor and their last site visit to a stranger will often drift away.
Tell the rest of the team too, so nobody promises the old salesperson’s discount or token terms without checking the notes.
Step 6: make staying attractive
Controls help, but they are not the whole answer. People take clients when they feel unpaid, unseen or unsafe in the job.
Pay incentives on time. Share credit fairly. Put the rules in the offer letter and have a lawyer review the confidentiality terms for your state.
A hypothetical example
Say a salesperson holds 150 active buyers and leaves with their phone contacts. If those buyers were in the firm’s account, you reassign all 150 in an afternoon, with notes intact. If they were not, you start again.
Where a CRM helps
Security explains the controls in Mr. Site Visit. Phone numbers can be hidden from sales staff. Lead exports need a one-time code sent to the owner. A user can be signed out of every device at once, and their leads moved with their history.
These features help Mandate companies and other teams that hold many buyers across many people. You can follow the same steps with a plain spreadsheet, as long as you own the file and use the checklist every time.
